Every agency and freelance platform bills roughly the same way: quote a rough estimate, start work, bill by the hour, true up at the end. It's familiar, which is why almost nobody questions it — but it puts all the pricing risk on the buyer. If the task turns out to be harder than expected, that's your problem, discovered after the fact, on an invoice.

The three problems with hourly billing

  • Scope creep is invisible until it's billed — “while we were in there” work adds hours nobody agreed to upfront.
  • Estimates are guesses dressed up as numbers, because the person quoting hasn't actually started the work yet.
  • Two people billing the same number of hours can deliver wildly different amounts of value — the clock doesn't know the difference.

What standard-hours pricing changes

A standard-hour prices the task itself — its complexity, scope, and what it takes to actually deliver — before anyone starts working. You get a number and a price up front, and that price doesn't move once you approve it. If the underlying work turns out to require more effort than expected, that's the vendor's problem to solve, not yours to discover on an invoice.

The second piece is an option most hourly vendors can't offer at all: paying based on measured effect instead of time. Once a first prototype exists with a real, measured baseline and target (hours saved, revenue recovered, errors reduced), you can choose to pay a share of that effect instead of a rate. That aligns incentives in a way hourly billing structurally can't — the vendor only gets paid more if the result is actually worth more.

None of this requires trusting a vendor's word for it. It requires a price you can see before you commit, and a metric you can check after delivery. That's the bar worth holding any AI vendor to — hourly or not.
